Per-stage timing under the /deployments Next-Release tracker (_release_tracker.html.erb) is gated on each node's OWN start stamp (release_tracker_duration: return {} unless started_at && completed_at). testing_started_at / assembling_started_at arrive late or never (EVENT_STAGE_STAMPS review_tests/assemble_release 'started' are under-posted; the Release STAGES comment documents out-of-order stamps), so Tested is permanently blank and Assembled/QA agos blink in late. Operator chose 'started-ago on every reached stage': show release_ago_label(now - stage_started_at) for both active AND complete nodes, replacing the active live climbing clock. New Release#stage_started_at_or_before walks STAGES backward from the node start column to the nearest present stamp, floor = created_at, so every reached node has a started_at. Partial collapses to one ago path (data-mode=ago, data-since=started_at). Ticker JS 'Finished'->'Started' title; KEEP the climbing else-branch for the mascot release timer. duration_seconds (took) survives for the tooltip only. Mascot 'in progress' line unchanged.
